I've spent some time looking at Shack Shine's online presence and conversion flow to diagnose problems and find opportunities to optimize for growth. Some of it is built so you can try it. All of it is a starting point and can be refined as I learn more about your business challenges and goals.

01 · Diagnose

What the data says about Shack Shine today

Firstly, I wanted to know where the funnel leaks and what each leak costs. I started with the data I could pull from the outside then went through the customer journey the way a homeowner does: the ad, the map listing, the city page and the booking form. Five findings came out of it, and each one links to its fix.

Share of voice
Organic traffic has been dropping overall, from about 18,000 visits a month in 2023 to about 8,000, while category leaders pull 60K to 94K. Yet where a city page exists it ranks: Toronto is #1 for window cleaning and #3 for gutter cleaning. The strategy works, it was never consistently scaled.

Paid leads
Bidding for leads, not revenue, gives a $200 window lead and a $600 gutter lead the same priority. Advertisers who moved to value based bidding (ROAS) saw 14% more conversion value at the same return. Under a membership model, optimize for the purchase and its value, not the lead.

Map pack
Review velocity and quality, primary category and the services list are the ranking factors we control, and the US profiles are behind on all three. Atlanta North has 57 reviews against 240 to 713 for the businesses above it, Tampa is set to House cleaning, and the services list is a keyword dump with $0.00 placeholders. Kansas City and the Canadian profiles show the playbook already works inside the system. Each territory should be optimized individually, and because the map pack is organic, every gain cuts the ad budget needed for the same leads.

Conversion
Currently on the booking flow, name and phone come last, on screen 6 of 6, after a broken "Test Question" screen that is live today. Every screen before the contact step loses people, with each step increasing the drop off by 22% on average. Move contact details to screen 2 and a drop off is still a lead.

The cheapest booking is from a customer Shack Shine already has, and that value compounds with every job. A lifecycle funnel with personalized triggers and messaging by likelihood to rebook grows lifetime value now, for one off jobs, and becomes essential as memberships arrive. The weather trigger is one example.

Maximize impact by focusing on marketing foundations

Keeping the ad fund budget efficient, highly focused and built to scale fast means diagnosing where the funnel leaks first, from the awareness search to local performance marketing conversions. Below are some key foundations to strengthen. Leveraging my experience in building modern AI workflows, we can maximize impact and deploy the right solutions.

1Optimizing the site architecture

Where a city page exists, it ranks in the organic results (the website listings, not the map pack or ads): Toronto is #1 for window cleaning and #3 for gutter cleaning, Mississauga #2 for window cleaning, Vancouver #2 for power washing. The model works. It hasn't been rolled out at scale.

The plan builds the pages that are missing: 61 new pages across 13 US cities, starting with the ones most likely to rank quickly. In Canada the pages mostly exist and need expanding rather than building.

Two ways to value it: what the same clicks would cost as Google Ads (about 1,450 clicks at $7.52 each), or the more conservative number, what it would cost to buy the same leads through Local Services Ads or search.

This is the potential long term value of earned organic rankings and traffic, not a forecast. Nobody can guarantee where Google ranks a page. What we can do is build the pages and profiles properly and set them up for success, so each one has the highest chance of ranking well.

Paid leads

2Optimize Google Ads

In 2023 the account was rebuilt to optimize for leads instead of clicks. The next step is to optimize for revenue, and let the value of each job decide where the budget goes.

  1. Cap the cost per lead by territory. Set by what the job is worth so a window lead doesn't cost more than a gutter lead.
  2. Optimize for revenue, not just bookings. Tell Google which leads turned into paid jobs and what they were worth, so it learns to find more of those. A $600 gutter job will then get more spend than a $200 window job.
  3. Cover every hour with a way to book. LSA favours businesses that pick up, and a missed call still costs money. Route calls to the O2E sales centre in its hours, then switch to message leads with an auto reply and a book online link.
  4. Show ads to the right people. Target homeowners, stop showing ads to people who are already customers to optimize budget to new customers most likely to convert.
  5. Send search ad clicks to the city page. Matching the ad to the most relevant landing page, such as the local page rather than the homepage it points to today, is a strong paid search optimization.

3Optimize Google Business Profiles

The three organic spots in the map pack can't be bought (Google sells one sponsored slot beneath them), so it's the long term play. Google ranks it on three things: relevance, distance and prominence. In Whitespark's 2026 survey, profile signals (categories, business name) carry about 32% of the ranking, reviews 20%, backlinks 8%. We control two of the three.

1. RelevanceDoes the profile match the search? Fed by GBP signals (32%) and on-page signals (15%).

Google allows ten categories. Every Shack Shine profile currently uses one. Add the ones the business actually sells, gutter cleaning and pressure washing, with the highest value job in that city as primary.

2. DistanceHow close is the business to the searcher? No signal feeds it, it's geography.

Not ours to control. Google measures from the searcher to the profile address, which is why head office can't win a city from Vancouver. Every territory needs its own profile done properly.

3. ProminenceHow established does the business look? Fed by reviews (20%), links (8%) and citations (6%).

Two levers. Reviews are the big one: count, rating, recency. More on that in Fix 4. The second is backlinks to the city page, which almost nobody in home services works on.

SEO is not a checklist. It's a race against your competitors.

A backlink is another website linking to yours. Google reads each one as a vote that the business is real and known, which is why they count toward prominence. In home services almost nobody works on them, so most of the profiles Shack Shine competes against have none. That makes it cheap to win: one earned link to a city page can put a franchise partner ahead of a competitor with zero, and every link after that widens the gap. Prominence is the slowest factor to move, and the one that keeps paying once it does.

The link shows in Shack Shine's own numbers. Of the 77 city pages, 45 have at least one backlink and 36 of those get monthly traffic from Google. Of the 32 with no backlinks, 23 get no traffic at all. Nine of the ten busiest pages have backlinks.

4Increase review quality and velocity

Reviews are a top three ranking factor for the map pack, and Local Services Ads rank on them too. Count matters, but Google also discounts stale reviews, so you don't need to match them, you need velocity.

  • Ask within an hour of the job by text and email, with the direct review link.
  • Crew names the service on site. "If you could mention the gutter cleaning and your neighbourhood, it really helps."
  • QR code on the invoice.
  • Reply to every review within 48 hours.
  • Target 6 to 10 new reviews per profile per month, with a monthly franchise partner league table.

  • 1 to 3 stars opens a short "what went wrong" box instead of Google. It goes straight to the franchise manager, who calls the customer the same day. The problem gets fixed before it becomes a one star review, and the Google link is still on the page if they want it.
  • 4 to 5 stars goes straight to the Google review box with the stars already lit. One tap to post.
  • Why it matters. This doesn't just grow review volume, it protects the rating. Unhappy customers who get a call rarely go on to post, happy customers on the fast path post more, and the rating holds without hiding anything. The ad, the map listing and the city page all send people to one booking form, and today it asks for contact details on the last screen. Every screen before the contact step loses people, with each step increasing the drop off by 22% on average. The rebuild keeps the same backend but moves contact details to screen two, so a drop off is still a lead we can text, call or email.

6Weather triggered emails and SMS

Be smart with integrating data. Add a third party signal like weather with your prospecting and existing customers to send them a personalized message at the right time.

For example, gutter problems can be invisible until it rains, so the trigger watches all 77 territories and, when a storm crosses a threshold, emails past customers in those postcodes about gutter cleaning while the overflow is fresh in their minds.

Why it works

Colour builds recall faster than a logo or a slogan because people recognize it without reading anything. The blue works at home and follows customers out the door, to the gym, the shops, the school run. It keeps Shack Shine top of mind throughout the year for its customers in their home and outside in their community.
